Since the manufacturer is giving a 4% points additional benefit on GM to retailers over the competitors, giving a promotion allowance might not yield as many benefits as anticipated. However, an equal amount could be spent on advertising/display allowances as the channels chosen are upscale kitchen specialty chains, department stores and local specialty stores. Sweepstakes: Sweepstakes involve marketing promotions targeted toward generating enthusiasm to purchase among customers by enticing consumers to submit free entries into chance draws that are tied to product or service awareness wherein the featured prizes are given away by sponsoring companies. As there is no assurance of benefit in this case, the scheme may not be very attractive to entice first-time customers. Also the lottery system promotion may not reflect highly on the ‘Premium’ brand image of Culinarian Cookware. Thus sweepstakes are not a good promotion strategy for Culinarian Cookware Premiums: Premiums are promotional items that can be acquired through proof of purchase. Exhibit 3 states that 20 % of the people would be motivated to buy cookware because of a free gift. Also a free gift does not damage the premium image of the cookware brand and is widely used by other players in this segment. Since the premium can be shipped after receiving proof of purchase, it reduces opposition from trade channels who would not have to block shelf space for the premiums unlike in the case of free gifts Rebates: Rebate is an amount returned on what already has been paid. Rebates may require paperwork submission and this can put off customers. Culinarian cookware distributes through high-end retail channels and invests in well-trained staff to give the best experience to the customers. However, the rebate mechanism requires effort on the part of the customers and can affect the Culinarian premium brand image. Cooperative advertising allowance: Culinarian cookware can give some allowances to retailers who prominently display its products or give it the desire shelf space. Also it can be used to encourage retailers to push Culinarian products to the customers who are unsure about the brand. The lure of getting reimbursement and additional money for doing advertisement for culinarian products on the company’s behalf will motivate Slotting Allowance: In slotting allowance a fee charged to produce companies or manufacturers by supermarket distributors or retailers in order to have their product placed on their shelves. Most of the products sold by Culinarian Cookware is through retail outlets. Also most of the products are in the premium end. So Culinarian Cookware can go for slotting allowance. However it should negotiate with retailers to reduce the margin to industry standard of 48% as against 52% now. Trade shows: Generally in trade shows people look for discounted products. It would not be good for culinarian cookware to sell the products at a discounted rate in trade shows. Howvere it can take part in trade shows to increase awareness especially of its CX1 brand. Point of purchase displays (functional discounts) Culinarian Cookware should not go for functional discounts because they already give retailers higher profit margins of 52% as compared to 48% by its competitors. This is a big enough incentive for the retailers to encourage customers to buy Culinarian Cookware products. Thus, no extra functional discounts are required. Seasonal discount The buying pattern given in Exhibit 2 suggests that there are two peak seasons for the sale of cookware, one during the May- June months and the other during the months of November- December. Thus, seasonal discounts will be very effective in capturing the customers and increase sales because of this buying pattern If we study Exhibit 4, we can observe that the sale of product lines PROX1 and SX1 is higher in the spring season while that of DX1 is higher in the fall season. This cyclical buying pattern tells us that Culinarian Cookware can go for sales promotion twice in a year wherein it can give sales promotion for different product lines in different seasons of the year.

The Discipline And Discharge Of Employees

Discipline, in the context of a work place, can be defined as the act of implementing acceptable behavior in wayward employees to create a comfortable working environment. Discharge of an employee means to dismiss him or her from their job. The discipline and discharge of employees tends to be a thorny issue at any work place. No person really wants to be told they are wrong or that they are lagging behind in their work, that they do not show team spirit or are rude to colleagues and disrespectful to those in charge.Just as there are guidelines on how to handle other issues that may arise at work, there are also guidelines on how to discipline and discharge employees. Though they are generally tenacious duties to carry out, with the right approach, it can be done without leaving one feeling like the offender. Approaches to discipline at the work place There are four major areas which cost employers the most when it comes to discipline. These are namely, absenteeism, wasted time, subs tance abuse and pilfering (Levine, 1998). The objectives of discipline are basically accepted as good.They are accepted as being vital to the work place. Discipline is necessary to promote the health and safety of all employees, to protect company property, to ensure steady production and to create a pleasant working environment. The controversy comes about in how should these disciplinary measures be taken (Levine, 1998). There are two approaches that can be taken toward employee discipline, that of being lax on the rules without clearly outlining what they are to create a freer atmosphere or that of letting employees know all the rules and the penalties for violating them.Though management can argue that outlining all the dos and don’ts will make their employees feel as though they are children who cannot tell between right and wrong, it has been shown that taking the lax approach is detrimental to a good working environment. In the case of a lawsuit, the employer stands to lose if there are no formal and written documents outlining the discipline code expected by the employer. Again, the relaxing of rules gives a green light to mutinous employees who will incite a good number into a sort of rebellion.And again, the lack of a written statement that covers various violations and accorded remonstrations may make employees think that they might misbehave without being punished (Levine, 1998). When it comes to employee discipline, management can borrow a leaf from educators who believe that there should be a middle ground. This means that discipline should not be taken to extremes with rigid unbendable rules and constant monitoring. The message that should be passed across to the employees is that there is a limit to their expression and behavior which affects not only themselves but the rest of their team.They must also be made to understand that their bad behavior brings down the whole team and there are consequences for misbehavior which they must face (Levine, 1998). The written rules should not take on a confrontational tone. Rather, they should sound like they solely have the employee’s welfare in mind. On the other hand the rules should not sound apologetic. The wording should not bring about any ambiguity. Let the statements be simple and to the point with the offense and punishments clearly outlined (Levine, 1998). Though there may be general rules to offenses, it is best to treat each case of misconduct as an isolated incident.Management has to consider under what circumstance the rules were broken. For example if an employee is an hour late for work an investigation has to be done into his late coming to see if it is justifiable. The employer has to consider also the employee’s record of time keeping thus determining what disciplinary action to take (Levine, 1998). It is paramount that the punishment stipulated for any misdeed should be to make the employee see his mistake. Never should a punishment be given for the sake of punishing. An employee should be able to learn from his error as the employer stresses on the mistake, not the person who has made it.The punishment should also be equitable to the offense being neither too grievous nor too light (Levine, 1998). Finally there should be no favorism shown by the employer when it comes to meting out punishment. All employees should be punished accordingly when on the wrong. If there are signs that some employees are getting off too lightly, there will be resentments held amongst the workers. This will not create amiable working environment (Levine, 1998). What is thornier than disciplining an employee is discharging one. There is just no easy way of informing a person that his employment is being terminated.The ex-employee may feel aggravated to the point of filing a lawsuit. How does an employer minimize the probability of being taken to court or in the event of that happening and prove he fired his employee on perfectly legal grounds ? There are cases where employers discharge employees on personal reasons, discriminating on grounds of sex, religion, color, race, age or physical disability. If an employee is fired on these grounds, he has the right to sue, as long as he can convince the court that he was wronged. On the other hand, an employer can fire his employee with due process and respect.The correct way of going about this is to inform the employee of what is expected of him, in detail. If he shows deficiencies, inform him in detail how he can upgrade his performance. The employer should give a verbal warning for misconduct followed by a written warning, a suspension and finally discharge. At no point should the employer show contempt toward his employee. The employer should also keep detailed records of the employers misdemeanor in the case that a lawsuit is filed by the employee. With the proper guidelines and attitude, an employer can instill the required discipline in his workers without raising aggres sion or hostility.It is important that the employer lead by example to encourage his employees to follow suit. With discipline, there is a relaxed working atmosphere and greater output seen. Disciplinary policies and procedures We have already what disciplinary problems are that may be experienced at work and divided them into four broad categories: absenteeism, time wasting, substance abuse and pilfering. Though the employee is free to choose the mode of punishment, there are general policies that are used to outline these punishments.It is the intent of any disciplinary policy to anticipate possible acts of violation of company policy and to encourage employees to change their behavior before it becomes chronic or intolerable leaving discharge as the only viable option (Normand, 2006). The first thing that management must ensure in implementing policies is to keep up consistency. Employees do complain of their bosses as being ‘unpredictable’ and ‘capricious†™. This may be because of having no formally written out rules and regulations outlining the punishments for wrongdoing.It may also be because of leniency or favorism on the employer’s part. Disciplinary policies should be adhered to without regard to friendship or family ties. It should be noted that the punishment policies include all personnel all the way up to management (Normand, 2006). There are stages in notifying an employee of his misconduct depending on the grievousness of the offense and the number of times the offense has been repeated in the past by said employee. The first can be done verbally then in written form followed by a suspension if need be and ultimately a dismissal.For small offenses, the employee can give up to four repeats with a graver consequence for each repeat. No the other hand, an offense as grave as possession of or working under the influence of controlled substances could and should be met with an outright discharge (Normand, 2006). Since in the present day, employee lawsuits seem to be the norm, it is imperative that written warnings given to the employee and duly signed by the offended and the offensive party be kept as part of the employee’s record for future reference (Normand, 2006).In summary, when implementing disciplinary policies at work, make it clear to the employee what his mistake is, give appropriate punishment in accordance with the misdemeanor. Punishment must be administered within an acceptable time limit, ensuring that it is not delayed as its impact will be significantly reduced. Importantly above all, keep written records in case a dismissal boomerangs in the company’s face. Managerial ethics in employee relations Ethics is the learning process of differentiating between right and wrong and making the decision to do the right thing.But is this case really applicable at the work place? Are there not a lot of grey areas where the line between right and wrong is too thin? Business eth ics generally can mean to know what is right or wrong in the workplace and choosing to do what is right, this being in regard of products, services and relationships. The role of business ethics is to help managers know how to react when ethical issues arise (McNamara, 1997). Managing ethics has several benefits for both the employee and the employer and employee in the work place.In times of rapid change like the times we live in, business ethics act as a moral compass for management, making it easier to make right and moral decisions. Ethics also play a role in cultivating strong teamwork and discipline by aligning employee discipline towards those behaviors that their employers want. By having open dialogue with employees that the management wants, feelings of integrity and trust are built, features that are essential in building a strong team spirit (McNamara, 1997). Ethics policies also help employees grow as individuals.It helps them face reality, both good and bad, about them selves and their work place. It gives them the confidence to admit their mistakes and shortcomings (McNamara, 1997). The ethics programs help identify values that management wants to uphold, then aligns the employees behavior to uphold these values. Indirectly, this leads to higher quality assurance in the products and services delivered by the company, because the employees will pay greater attention to detail. The employees will also put greater value on the client satisfaction and work harder to achieve this (McNamara, 1997).Having an ethics program goes a long way in improving a company’s public image. Potential clients will feel reassured on learning that they will not only get value products but that their interactions with the employees of that company will be conducted with regard to their human dignity and respect for their needs. The word ‘ethicical’ inspires in one the confidence to trust that the person they are dealing with is not out to get the bett er of them. It would work the same way for a company (McNamara, 1997). Having strong workplace ethics has several benefits as has been outlined.Nut how does one an ethical working environment? One, there is the need to recognize that inculcating ethical behavior in employees is a process that takes time. It is said that old habits die hard, thus the employer should not expect employees to ‘unlearn’ bad behaviors overnight. It takes time and patience to get employees to abide by a certain code of ethics (McNamara, 1997). The ethical approach taken by a company should be practical, workable and beneficial. The expected change in behavior should bring a corresponding increase in productivity.The management should work towards integrating ethics management with other management practices so as to show employees that it is given equal weight. This also allows for management to allow their employees to know what ethical behavior is expected of them (McNamara, 1997). Forgivene ss within a company fosters an amenable environment. To err is human and where there are several people involved, there will be mistakes made. It is important that mistakes be recognized as such and be let go off, not bringing them up to the surface whenever there is a disagreement (McNamara, 1997).If a company is to succeed in instilling ethics in its employees, it must develop an appropriate code of conduct. There are essentials that are applied in outlining the code of conduct to be used by the company as guiding its ethical principles (McNamara, 1997). The management has to identify the key behaviors that it wants its employees to develop and then incorporate in the code of conduct. When writing out a code of conduct, use wording that stipulates that the code is to apply to all employees (McNamara, 1997).Before implementing the code of conduct, management should obtain opinions from key people on its workability and its practicality. Management has to distribute written copies o f the code to employees so that they do not give the excuse of ignorance if they are caught in acts that go against recommended behavior (McNamara, 1997). In conclusion, cultivating a healthy working environment is of the greatest essence but it is a challenging task that is full of pitfalls. The employer is charged with this multi faceted task that with the proper guidelines he or she can achieve with minimum damage.

Behavioural Approach Essay

The behavioural approach suggests that all behaviour is learnt. This includes abnormal behaviours. Behaviours can be learned through classical conditioning, operant conditioning or modelling. Ivan Pavlov discovered classical conditioning, where learning results from the association of stimuli with reflex responses. Classical conditioning can be used to explain the development of many abnormal behaviours, including phobias, anxiety disorders and taste aversions. An example of how classical conditioning might result in a phobia is the case of Little Albert. In an experiment carried out by Watson and Rayner, a 11 month old boy called ‘little Albert’ was taught to fear a white rat through associating it with a loud noise, a symbol behind his head. Each time he played with the rat the symbol would be hit which caused him to cry. Eventually he would do so even without the noise due to the classical conditioning theory. This research however, would not receive approval from an ethics committee today because it would be seen as unethical. Making the baby cry deliberately and teaching him to fear the rat would be seen as wrong because it could cause distress and would go against ‘little Alberts’ human rights. The theory of operant conditioning was proposed by Skinner. Operant conditioning involves learning from the consequences of actions. Actions which have a good outcome through positive reinforcement (reward) or negative reinforcement (removal of something bad) will be repeated. Actions which have a bad outcome (punishment) will not be repeated. Operant conditioning explains how abnormal behaviours might be maintained. This could be through positive reinforcement; behaviours which have a good outcome by bringing some sort of reward are said to be positively reinforced. On the other hand it could be down to negative reinforcement which is behaviours which have a good outcome by removing something unpleasant are said to be negatively reinforced. Finally, abnormal behaviours could also be learnt through modelling or social learning, which is learning through observation of an individual. What happens is simply an individual models the behaviour and the observer imitates the model. A strength of the behavioural approach is that it can be experimentally tested. The principles of learning have been and continue to be tested empirically in a laboratory. The focus on observable behaviour means it can be objectively measured. A further strength is that unlike the psychodynamic approach, it doesn’t require delving into the past, which is problematic because it could unearth traumatic experiences which can produce unreliable data. However, those who support the psychodynamic approach suggests the behavioural model only focuses on symptoms, not on the underlying causes of abnormal behaviour. Freudians claim it treats the symptoms while ignoring the root cause of the problem. Therefore it cannot work as the problem will just represent itself with different symptoms. Whereas, the biological approach cannot explain cultural differences in abnormality such as culture-bound syndromes, a strength of the behavioural approach is that it can account for this because It accounts for cultural differences because it recognises the importance of the environment in shaping behaviour. While behavioural treatments are often effective for certain disorders such as obsessive-compulsive disorder and phobias, they have not been found to be effective for many other disorders and have also often been criticised for being unethical because treatment is often painful and uncomfortable and is sometimes imposed on individuals without their consent. The behavioural approach is accused of being reductionist and simplistic. This is because it’s a simple approach with connections of stimulus. It neglects the influence of cognitions (The mental action or process of acquiring knowledge and understanding through thought and experience). A further limitation is that much behaviourist research involves animal studies. While behaviourists argue that humans are fundamentally the same as non-human animals, others would argue that the greater complexity of the human mind makes it difficult to generalise findings from animal studies to humans. Overall the behaviourist approach shows all behaviour to be learnt through our experiences. It states that this learning can either be learnt through classical or operant condition and also the social learning theory. It can be experimentally tested and proven which makes the approach credible however it can be seen just to treat the symptoms of a abnormal behaviour rather than looking at the cause.

The United States would also act as a mediator for peace in the Middle East instead of appearing to foster the aggression against Palestine by Israel. History of the US-Saudi Arabia relationship and causes of the oil crisis The relationship between the United States and Saudi Arabia is deeply rooted. With the realization that Saudi Arabia had a huge reserve for oil, the United States was willing to do everything possible to cement its relationship with this country. Saudi Arabia had a competitive edge that many countries in the Asian continent did not have due to its resources in oil. Its importance was demonstrated when President Franklin Roosevelt ordered protection of Saudi Arabia (Hammes, 2005, 98). While this could be described as an ulterior motive since the country wanted to benefit from oil, this act assisted in cementing the relationship between the two countries. In addition to that, the United States with its engineers began the construction of military bases, infrastructure and training the Saudi Arabian military. The agreement between the two countries included the supply of the latest weapons to the Saudis in order to protect themselves from the eminent threat of attack from aggressors such as Iraq. On the other hand, the United States would be allow to construct its military bases in Saudi Arabia, while at the same time buying oil which at the time would cost at less than $3 a barrel. This enabled the United States meet the high demand for oil. During the cold war, the relationship between the two countries became even more solid. Gdp And Economic Welfare Essay Gross Domestic Product (GDP) is the most important economic indicator and it is used for comparison purposes to see how countries are doing economic wise. It entails the aggregate production or output in a country. GDP can be measured using either the expenditure approach where all final expenditures are added or by the income approach where all compensations of employees and other forms of incomes are added up. GDP is used to measure an economy’s economic growth. Hartzenberg T et al (2005, 114). The real GDP can be used to establish how an economy is performing and hence compare various economies as one can compare their outputs. It is also important in the sense that it can be used for forecasting purposes and hence important in planning. This paper will distinguish the difference between economic growth which can be measured using GDP statistics and national welfare or people’s well being. According to McConnel and Brue in their distinguished book ‘Economics’, a country can be said to have economic growth when there is a positive increase in its GDP. Economic growth is different from economic welfare and economic development. Economic growth is characterized by an increment in natural resources, the quantity or quality for the human resources, as well as an improvement in technology that translates to increased productivity. Country A could register a higher GDP than country B but the citizens in country A could have been overworked leading to health complications. Using GDP figures to determine the people’s welfare is inappropriate as it fails to include ecological costs incurred in the process of attaining the said GDP. Ecological costs include the costs of pollution. Country A could register a higher GDP than country B due to the fact that country A had better technology that ensured increased production. However, the increased production could have been realized in the face of increased air, water and land pollution all of which poses health hazards to the citizens. Wessels W (2006, 75). When such is the case then we cannot conclude that country B is doing better than country A. People’s well being encompasses the people’s health and not just their economic well being. A country with lower GDP but ensuring that her environment is safe for her citizens is doing well in terms of national welfare even though it could record a lower GDP than one with a higher GDP but has a polluted environment. GDP ignores a country’s environmental quality and it fails to account for the consequences that an economic growth could come along with. Auerbach and Kotlikoff (1998, 136). GDP also focuses on output or production although it is consumption that could best explain people’s welfare. For instance country A could sell more goods to other nations like country B since the demand for such goods in country B is higher. In this context, country B could be doing better than country A but since country A exports more it may create the impression that it is doing better. On the other hand, country B may register a lower GDP translating to being worse off as her net exports are negative but in the real sense they could be doing better. Focusing only on the output approach would lead to distortions while addressing the issue of national welfare. Another critical issue cited by Wessels as a limitation of using GDP to evaluate a country’s or nation’s well being is the fact that government spending is valued at cost rather than at its value. Government projects in country A could have been at a higher cost than those in country B but an important aspect to consider here is how much the projects were worth to the citizens. This is because some important projects could be undervalued while worthless projects are overvalued and this will have a significant impact in as far as influencing the people’s welfare or well being is concerned. Wessels (2006, 75). GDP calculation does not include the plight of the people in terms of health and life expectancy which are quite important in assessing the people’s well being or welfare. Country A could have a higher GDP than country B but if she has a lower life expectancy rate and is performing poorly in terms of general health of her citizens then we cannot argue that her citizens are better off than those of country B especially if in country B the life expectancy and general health is better. Health which is a very important factor in determining the people’s welfare when calculating a country’s GDP people’s conditions health wise are only included if they increase the costs of the health system. A country’s health costs could be attributed to modern and advanced health technologies but this does not guarantee a nations well being health wise as the costs incurred may not match the benefits attained. Democracy or political freedom is an important part in determining people’s welfare. Good governance is one where respective freedoms are respected and most importantly democracy embraced. Using GDP to evaluate people’s welfare is inappropriate as it does not provide any information regarding a country’s governance. Country A could register a higher GDP than country B but the political organization in country A could be oppressive to the citizens. In this context, we cannot argue that country A citizens are better than those in country B which could be exercising democracy and consequently not oppressing her citizens. (facstaff. uww. edu). Another vital issue in defining people’s well being is assessing social justice in a country. If country A registered a higher GDP but was very poor in terms of the civil justice system then we cannot conclude that her citizens well being was ensured. Country B citizens could be doing better at a lower GDP level if she ensured an effective social justice system. An effective system ensures that the rule of law is embraced and people’s rights respected. This is important in ensuring that corruption which threatens people’s welfare as it only benefits a segment of the total population is kept at bay. Using GDP to compare the well being of people in country A and B could give a wrong impression of what is actually the case. This is attributed to the fact that a country could have overly adjusted for inflation leading to the impression that increase in prices translate to hikes in prices even when this could be as a result of improvement in the products produced. Another aspect that makes it inappropriate to compare country’s welfare using the GDP statistics is the fact that for such comparisons one must convert the currencies into the other country’s currency and when carrying out the conversions it is possible to understate a country’s GDP especially in the developing nations. Country A could have a higher GDP than country B but her citizens could be worse off than those of country B in terms of national welfare. This is attributed to the fact that country A could be characterized by many social evils as opposed to country B. Failure to include the non-market production in the calculation of GDP makes it an inappropriate tool in determining people’s welfare in an economy. Such services like childcare, subsistence farming and care for the aged mean a lot in as far as people’s welfare is concerned. Country A could have a higher GDP but with a lower subsistence economy when compared to country B. A significant subsistence economy would ensure that a country’s food security is ensured and this would place her citizens at a better stance in as far as their well being or welfare is concerned. GDP fails to account for the effects or consequences of technology which has an impact in its determination. In contrast GDP is more concerned on the value of the end product without taking to concern the efficiency of the technologies in question. If country A registered a higher GDP than country B but country A’s government invested more in sectors like education and health ensuring that her citizens were better off in those areas then we can conclude that country B’s welfare is doing well even if it has a lower GDP than country A. Treating investment in education and health as consumption rather than investments makes it difficult to estimate people’s welfare. Willis I (1997, 164). Distribution of resources in a country is also a point to consider when using GDP figures to estimate people’s welfare. Country A could register a higher GDP than country B but this high GDP could have been arrived from a small insignificant proportion of the total population. This is to say that it is inappropriate to say that country A citizens are doing better than those in country B as the GDP is contributed by a small proportion while a large proportion of the society could be languishing in poverty. Income distribution is of much essence when determining people’s welfare in an economy. The inequality issue and GDP arise more so in developing countries or third world as opposed to developed ones. Willis I (1997, 164). Social issues like family stability are also not reflected when calculating GDP although it has an impact on people’s welfare or well being. Good policies are those that aim for equitable economic growth in a nation. They ensure that the poor in the society are not worse off but instead uplift them. This can be achieved through the application of equitable taxes such that people’s ability to pay is what determines the amount they are to pay all taxes. Organizational Culture Case Study: BrainGame Introduction The importance of individual and organisational culture are vital components for business to succeed. BrianGame has the organisational culture of making global volunteers as their workers to develop games. However, the debate among BrainGames top management now considers changing the culture of volunteers to full-time employees, which raise issues on the relationship between volunteers and BrainGame. This essay will examine the challenges that BrainGame face and provide recommendations based on the challenges for BrainGame. Trust and Group Conflict One challenge for BrainGame is trust. Some top management want to replace volunteers with full-time developers. This is because volunteers are not productive and hard to manage, more than a thousand crappy ideas proposed, according to Rutger Ekberg, the head of product development (Sutton et al, 2014). Figure 1: (Dietz and Hartog, 2006) People like Rutger from BrainGame belongs to deterrence-based, they dont trust  volunteers and have no positive expectation over volunteers. They believe if no full-time experienced developers used, then what if game fails and the potential of losing investors. This is also a group problem. The companys top management are task conflicts because of the disagreement among top management about the content and outcomes of volunteers performance (Wit et al, 2012). Task conflict may hurt more proximal group outcomes, such as trust from volunteers and volunteers satisfaction. This latter effect is especially likely when volunteers interpret the companys diverging viewpoints as a negative assessment of their own abilities and competencies (Wit et al, 2012). If volunteers are not trusted, then the company will not run effectively, and influence companys operation like productivity, communication, and raise problem of demotivating volunteers, reduce their commitment to the company. According to Mayer and Gavin (1999) employees performance will suffer if they believe their leader cant be trusted. Some top management such as Lena, the CEO, are knowledge-based to volunteers. They believe volunteers saves money and provide free marketing for the company as well as free product development, but they need to convenience people who distrust volunteers so BrainGame can work toward the same target (Dietz and Hartog, 2006). Motivation Another challenge is motivation. BrainGame needs to motivate volunteers so they can be more efficient. Volunteers who work for BrainGame are unpaid, they work because they want to create positive, nonviolent, commercially viable product that reward empathy and caring rather than aggression and revenge (Sutton et al, 2014). Figure 2: (Herzberg F, 1987) Self-determination theory explain the motivation for peoples growth and human development (Deci and Ryan, 2004). The theory explains the intrinsic and extrinsic motivational factors are self-determined by ones own will (Deci et al, 1991). From figure 2, it shows achievement, recognition and work itself and responsibility are the top four motivation factors, which are all intrinsic motivation. These motivation factors are correlated with BrainGames volunteers because they want be respected by others, recognize for their work and actually make a difference. The problem between BrainGame and volunteers is some people in BrainGame dont recognize their work, they distrust them. Which could lead to more ineffective production and creativity because volunteers are discovered they are not recognized for what they do and what they contribute, therefore will not fully commit to the job or even leave. If BrainGame wants to keep volunteers, then they need to help volunteers achieve what they wan t so they can commit to the job. Organizational Culture Organizational culture is another challenge for BrainGame. The company have the culture of volunteers instead of full time developers. Klaus called this culture a movement (Sutton et al, 2014). However, the culture has been in question of volunteers should be replaced by full-time developers. Figure 3: (Hartnell et al, 2011) BrainGames culture is most likely to be the adhocracy culture type, because this type of culture is externally oriented with flexible organizational structure (Hartnell et al, 2011). BrainGame has a very flexible organizational structure with over thousands of volunteers as developers around the world (Sutton et al, 2014). The fundamental assumption in adhocracy cultures is that change fosters the creation or garnering of new resources (Hartnell et al, 2011). This organizational type encourages people to be innovative. However, BrainGames current culture doesnt work efficiently. Volunteers produced many ideas but most ideas are not viable to use and time consuming. Moreover, BrainGame initial ideas of using volunteers are because of cost saving. Since BrainGame are making profit now, the company needs to rethink its organizational culture, to continue with volunteers or move on to full time developers. The company needs to also consider the risk of losing volunteers and the possibili ty of turn thousands of brand evangelists to brand haters since volunteers provides free marketing and advertising (Sutton et al 2014). Leadership BrainGames top management have the characteristics of transactional leadership with laissez-faire and management by action (passive) style. They hesitate when make decisions and only make interventions if standards are not met (Judge and Piccolo, 2004). According to research, laissez-faire and management by action (passive) are negatively correlated with leadership criteria (Judge and Piccolo, 2004). Based on the case, BrainGames top management have constant debate on should they keep volunteers or replace them with full time developers. However, no one could come up with a defiant solution. BrainGames top management especially Lena needs to change their leadership styles, to be more inspired to other people, have vision and active. Question 2 Goal-Setting Theory As challenges addressed above, it is important to make appropriate recommendations to help BrainGame solve its problems. One recommendation is using the goal setting theory to solve motivation problem. Figure 4: (Lunenburg, 2011) Figure 4 shows the process of goal-setting theory. The two cognitive determinants of behavior are values and intentions (goals) (Lunenburg F.C, 2011). As for BrainGame, the goal for volunteers is try to achieve self-actualization, to create positive, commercially viable product and have the desire to do things consistent with them. Goals leads to attention and action which gain motivation and lead to higher effort with persistence. Goals help people to find the right strategies for themselves so that they can perform at the level they can to achieve that goal. Finally, goal achievement can lead to sense of accomplishment and further motivation, or frustration and lower motivation if failed to accomplish the goal. (Lunenburg F.C, 2011). The goal setting theory under the right conditions will help BrainGame set goals for volunteers to achieve efficiency and productivity. The first step for goal setting theory is people needs to accept goal first, so that they can be motivated to achieve their goal target (Locke and Latham, 2002). Then they need to commit to their goals, two factors help people to commit their goals are self-efficacy and importance (Locke and Latham, 2002). Importance are factors that makes people stick to their goal, including what they expected for their result (Locke and Latham, 2002). According to Erez et al (1985) shows by having involvement in setting its own goals will make them accept their goals at a higher rate because they feel under control of their goal setting. By involved in goal setting, they will have a better understanding of the task and what will they expect as a result. Self-efficacy is how much people believe they can achieve their goal (Locke and Latham, 2002). Self-efficacy can be improved by provide training for volunteers such as online training, this will help increase their skills which leads to better productivity and efficiency. Through effective and regular communication between the company and volunteers to encourage volunteers, this will help gain their confidences (Locke and Latham, 2002). Through training and regular communication, individuals will have a better understanding of their own goal importance and more self-confidence towards their goal, therefore improve goal commitment (Locke and Latham, 2006). A goal needs to be specific and measurable, goals which are unclear are confusing and normally have little effect on motivation. Making goal clear allows people to focus on at the right directions and act related to goal (Lock and Latham, 2002). Volunteers with specific goal target will have better understanding of the task, results in efficiency. Goal is proven to be a motivational factor for people to follow if difficulty is considered, it gives the incentive for people to challenge. If goal target is too difficult, it will demotivate people and reduce their commitment. Goal difficulty not just affect individuals behavior, it will also affect at organizational level. In the late 1960s, Fords goal to gain market share against international competitors, goal was set at tight deadlines and many levels of management signed off on unperformed safety check to the newly development car- the Ford Pinto, results in 53 consumer deaths, the challenging goal was met but companys unethical behavior has damaged its reputation (Ordà ³Ãƒ ±ez et al, 2009). It is important to give volunteers with constant feedbacks on their work so they can aware of all the progress and mistakes they made during their work, or it will become difficult to monitor the level of effort that needs in order to achieve the goal target more sufficiently (Sorrentino, 2006). Additionally, feedback gives the advantage that allows individual to spot their personal disadvantages towards their goals, and allows promptly adjustment to be done (Smith and Hitt, 2005). By having feedbacks, volunteers will know their work has been checked and evaluated and people are recognizing their work. Provide positive feedbacks to volunteers means BrainGame recognize their work. Whereas negative feedbacks will also motivate them and increase their effort to work if they have high self-efficacy. In contrast, volunteers with low self-efficacy will respond with less effort and demotivated to negativ e feedbacks (Bandura and Cervone, 1986). However, goal setting theory have limitation. Concentrating only to goal can cause people to miss other factors in your environment (Simons and Chabris, 1999).
